HOW TO USE THE TXM VISUAL MANAGEMENT TOOLKIT
Visual Management is at the heart of Lean thinking. It is one of the easiest & smartest Lean methodologies you can implement in your business. When designing your visual management boards, you need to take into account the type of metrics to display and the conversations to have at meeting time.
At TXM we established the Lean Daily Leadership Process to help leaders setup daily meetings that use the Visual Management Board to standardise the agenda and turn it into the most valuable conversation of the day.
We have developed standard templates to use for our Visual Management Toolkit helping you decide what should be included on your boards. What you might include can vary dramatically depending on your business.
For example, in a sales office you will use sales metrics as an indicator and conversation prompt. Sales Office Visual Management Boards might include sales quoted, sales won, sales forecasted, invoicing & aging summaries.
A Factory Floor Visual Management Board would typically include machinery performance, operator attendance, production schedules, production targets and daily targets.
In a warehouse the visual board might focus on number of orders picked, pick rates, pick errors, cycle count accuracy and timely put away of goods received.

- Leadership Board – The included A0 template has the titles left blank so you can create your own metrics and fields for your data. The template also has a concerns section where all major problems are placed for plan, do, check, act.
- Attendance Sheet – One of the first tasks of every meeting at the visual management board is to take attendance. Add all the names of the attendees and take attendance at each daily stand up meeting.
- Mood Indicator – The mood indicator gauges the mind-set of the employee, giving the team an understanding around the level of support the employee needs to be able to complete their work. E.g. If an employee is on the lower end of the mood indicator teams should ask how they can support them.
- Safety & Quality – These indicators are used for issues that might arise during normal work time. This could be an invoicing issue, a machinery problem or anything in-between.
- Skills Matrix - The skills matrix is a visual tool that identifies the key skills needed in each department. A good skills matrix can start the conversation about each persons’ confidence with the tasks needed. From here a training plan can be created to cross train your team members, providing job variety and a robust team that can still perform at the same level, even when people are away.
